When a business owner asks me what it costs to bring AI into their company, they usually expect one number. I give them two, and the second one throws them more than the first.
The first is the price of the pilot: what you see in a quote, what gets negotiated, what ends up on an approval slide. The second is the price of the system that stays switched on every day, that somebody has to monitor, correct and update when a price list or an internal process changes. Almost nobody puts the second number on the table before signing. Not because nobody thinks of it: because the pilot, on its own, never shows it.
Two prices, not one
A proof of concept that works in a demo tells you very little about what it will cost to make it work every day, without somebody checking it by hand behind the scenes. These are two phases with two different cost structures, and treating them as the same number is the mistake that makes AI look "expensive" when in fact it was never priced in full.
The pilot answers the question "can this work?". The system in production answers a different, less comfortable question: "does this hold up when I stop watching it?". The second cost, the cost of reliability over time, is rarely in the first proposal that lands on the table.
The pilot tells you whether something can work. The system in production tells you whether it holds up when you stop watching. Two different questions, two different prices.
From the workbench: two companies, two real costs
We have seen this pattern repeat with our own MARF infrastructure, which works inside companies rather than alongside them like one more SaaS: the initial cost is never the final cost, and in our model that has to be declared and planned for, not discovered afterwards.
An enterprise case: a banking and insurance group with thousands of employees had rolled AI agents down across the whole organisation in one go. The problem was not the model licence, which was the most obvious and most controlled line of spending. The problem was that nobody really knew what those agents were answering customers until an anomalous case surfaced. The real cost was not buying the tool: it was the missing monitoring and anomaly detection, discovered downstream and never budgeted at the start.
The opposite case, smaller: a construction general contractor, around fifty people, automated one single thing: sending and tracking customer quotes. Small scope, predictable cost from day one, visible result within weeks. No surprises afterwards, because there was nothing large to keep watch over.
Conceptually the same tool, AI applied to a business process. Completely different cost and risk. The deciding variable is not the technology: it is how much scope you decide to touch at once.

How much is actually moving, today
Market data will not tell you what your project will cost, but it helps calibrate expectations about where collective spending is heading. Gartner forecasts worldwide AI spending growing 44-47% in 2026, passing 2.5 trillion dollars. In Italy, the Osservatorio Artificial Intelligence at Politecnico di Milano measures a market of 1.8 billion euros in 2025, up 50% on the previous year.
The most useful detail for a smaller company is a different one: 71% of large Italian companies have already started at least one AI project, against just 8% of small and mid-sized ones. This is not a budget gap. Large companies have departments that know how to turn an idea into a measurable project with a defined scope; smaller companies often have to invent that translation work as they go.
The gap is not about budget, it is about translation.
How to structure an investment that does not blow up later
The most defensible way to set up the spending is not buying everything at once, and it is not buying an isolated tool and hoping it is enough either. It is a Pilot model: a bounded scope, objective acceptance criteria defined before starting, and a system designed from day one to stay in production rather than to look good in a demo.
In this model the risk of the first step sits with Morfeus, not with the client: the scope is deliberately small so that a mistake, if there is one, is cheap to discover. Only after the pilot has demonstrated the number do you move to continuity, the retainer, where the system grows with each subsequent project instead of starting from zero every time.
What it costs you not to decide
There is a third number almost nobody looks at, and it is the one that matters most: what the problem you are postponing is costing. A process losing margin every month, an unmeasured Value Leak, keeps costing while you debate whether to invest. The difference is that this cost is invisible until you measure it, while the cost of the project is almost always the only visible number on the table, which is why it always looks like the biggest one.
Putting the two numbers side by side, the estimated monthly loss and the cost of the intervention, changes the question: no longer "what does Morfeus cost", but "what is it costing me not to do this".

The price of AI in a company is not a fixed figure. It is the sum of two costs that rarely get presented together: the pilot that proves the idea and the system that has to hold up every day afterwards. The market is moving fast, in Italy more among large companies than smaller ones, but the variable that decides what you will actually spend is neither the sector nor the tool: it is the scope you choose to take on first.
The question to ask yourself before signing any contract is not what the project costs. It is what the problem that project is supposed to solve is already costing, every month.
